As a senior leader, you’re often faced with a tough reality: your management team is not performing at the level you need, your people are disengaged, and you’re under pressure to drive results. I’ve been there.
At one point in my leadership journey, I was responsible for leading a team of 450 people across three states and a territory, managing a $80M budget. I was stretched thin, constantly firefighting, and on the brink of burnout. It felt like no matter how hard I worked, things were slipping through the cracks. My team wasn’t performing to its potential, and it was becoming painfully clear that traditional leadership strategies weren’t working. I even considered walking away.
But something in me said, “No, there’s a better way.” I knew I had to create a leadership system that centered on people, not just performance metrics. That’s when the 3P Relationship-Centred Leadership System was born—a system that saved my business from failure and helped me grow it instead.
Introducing the 3P Leadership System: Purpose, People, Process
The 3P Leadership System is the framework I developed to bring my team—and myself—back from the edge. It focuses on three core elements: Purpose, People, and Process. When these elements are harmonized, leadership flows naturally, and results follow. It’s a system built to help leaders, like you, address the pain points you’re facing today.
Purpose: The Foundation of Leadership
When everything is falling apart, it’s easy to lose sight of why you’re leading in the first place. That’s why Purpose is the foundation of the 3P System.
- Meaning: To lead effectively, you need to center your leadership around your “why.” Why are you in this role? Why does your work matter? Discovering this deep sense of purpose gives you the resilience and focus to push through tough times.
- Intent: Once you know your why, it’s time to define your core values and create a vision that resonates. For me, this meant clarifying my values around trust, accountability, and people-first leadership. I also built a supportive network—people who held me accountable and helped me stay grounded.
- Impact: Purpose without action is just wishful thinking. I set clear yearly themes for my team and aligned them with F.A.S.T. goals (focused, achievable, specific, time-bound). This gave us a roadmap and turned purpose into measurable progress.
People: Unleashing Potential in Your Team
The second pillar, People, is where many leaders struggle. When your management team isn’t leading effectively, the ripple effect can hurt the entire organisation. This is why focusing on people is critical.
- Best Self: To unlock the best in others, you first need to focus on being your best self. I began leveraging my strengths, created rituals to keep myself energised, and set up feedback loops for continual learning. As I grew, so did my team.
- Empowering Practices: It’s not just about growth—it’s about creating a safe space for others to grow. I helped my team cultivate a growth mindset, build resilience, and foster a culture where we lived “above the line” (accountable and solution-focused, rather than blaming and defensive).
- Unlock Potential: The magic happens when you start to truly trust your team. I nurtured curiosity and connection within the group and worked on building a sense of community. This transformed the way we operated—people became more engaged and willing to take ownership.
Process: Turning Strategy Into Action
The third element, Process, is where your leadership rubber meets the road. It’s about putting systems in place that drive both people and performance.
- Circle of Influence: I defined our team's sphere of influence using tools like Relationship Maps and the Trust Equation. This clarified who we were accountable to and helped strengthen key relationships, both internally and externally.
- Operating Rhythm: Time management is critical when you’re leading large teams. I optimised my calendar and my team’s workflow with techniques like The Bucket System and Meeting Manifesto. We spent less time in unproductive meetings and more time on what mattered most.
- Core Conversations: I also introduced a structure for regular conversations—Check-Ins, Coaching, and Candid dialogues—to ensure that every team member had the support and feedback they needed. This built trust and accountability within the team and kept everyone aligned with our goals.
